Here are some pictures of a properly loaded tonearm I put back the way the Victor Company built it. All parts are original but replicas from Walt Sommers (cyber_tigger) should be as good or better.
Best of luck with your restoration! Victrolas are awesome and they sound great. While you're at it I would get the rebuild kit to restore the reproducer (takes a good one and makes it a great one) and pick up some of his awesome needles.

Thanks to all for help. The problem indeed was the missing ball bearings. How they disappeared is beyond me. Nevertheless I ordered replacements with the link provided an it took just a few minutes to get it going. Now on to the motor! Gotta do some research and watch some videos.
